Accomplishments Our Ingram Micro Elk Grove facility in California was experiencing productivity and profitability issues. After 18 months of negative gross margins, I was tasked with improving profitability and in less than 60 days realized positive margins, have consistently attained monthly profitability in excess of 25+% gross margin. We reviewed data and developed cost models and staffed to these models. We implemented process improvement to gain efficiencies. Within a 10 month timeline improved from 80,000 dppm to 4,500 dppm. Ingram Micro asked me to assume leadership for our Elk Grove California operation that was experiencing inventory health issues and had just received a claim for $680,000 in lost inventory. We performed a process risk assessment to identify inventory leakage. Through the use of root cause analysis, we then instituted system and process changes which lead to sustainable improvement. Ingram Micro recognized in order to effectively change their lean culture they needed to increase the level of associate engagement which would have a positive impact on their overall performance. I created and implemented the following: * Created IMLean, (Ingram's version of Lean Operations) * Travelled to multiple sites throughout the country and conducted two day IMLean training classes * Implemented a web based portal to house training material, dashboard material and created a Kaizen library * Implemented weekly, "Best Practices Sharing" meeting where Kaizen success could be discussed and shared These activities provided $2.5 million in confirmed savings and I was awarded the 2014 CEO's Award of Excellence. During my tenure with Exel, our customer was Home Depot and our load quality ratings placed our facility in last position, 14 of 14, with an average rating of 2.4 of a possible 0 - 5. In order to identify a solution we first looked to the data. We captured six months of data with a keen focus on each store's rating compared to who loaded the trailer and what issues they reported. We were able to provided daily feedback to all loaders, identified loading trainers and auditors to inspect each trailer as it was being loaded. We focused the training on issues that were "common" to each store's inspection report. We started a "Professionally Loaded by" Report for each trailer. These activities improved our average loading score to a 4.25 and put us in 3 of 14 across the country.
